As Growler says the plugs help heat the cylinders to aid initial combustion. Black smoke is typically unburnt fuel, which you were getting before as 2 cylinders werent achieving compression ignition point. Now they are. It should also sound a lot better, but, its hard to hear for some, I sometimes tell people the engine is amiss and they cant hear anything...

Thanks for the extra info. It makes perfect sense to me, and it's sure a relief to have less of that pollution blasting out. I do listen to my vehicle. When I turned the key on that time and all the dashboard lights came on but she didn't go "click", I pretty much knew we were in trouble. And I even figured it would be the glow plugs -- though goodness only knew what the heck or where they were ;) Aside from the difficulty of finding parts, this was a fun project and I learned a lot. Typical. I'll bet I could do the next change in less than half an hour. But will I ever get the chance? I guess I hope not, at least not on this vehicle
