Problem that the OP is having I suspect is 12volt plug in 6.2volt system....

OP -what year L300 do you have and which plugs did you take out?

Its a 91. I think the ones in the van were original.
so i suspect now it is running the 12 volt.
interestingly enough it actually starts alright.... it starts as good as it used to. so they work, just not very well. takes about 20 seconds to heat them.
Its going in to CVI in the morning thanks for all your help

I run the 12volts in mine (slightly diff from the delica setup). mine have always taken a while to heat up, 6-7 seconds. even if I hook one up to the battery via jumper cables, it doesn't glow red hot until 6-7 seconds pass. This is when my glow-plug dash light will turn green. I then wait 5 seconds or so and turn over the engine. seems to work fine for me.

yes my plugs are old
yes they have the correct resistance
yes I have tried putting in new plugs, they react the same way.
